VUCA and BANI: two lenses for reading instability

VUCA and BANI are two acronyms coined thirty years apart to name unstable environments. The second does not replace the first: it answers a different kind of disruption, and mixing them up skews the diagnosis before you’ve even chosen a response.

VUCA: a model born at the end of the Cold War

VUCA — volatility, uncertainty, complexity, ambiguity — shows up in U.S. Army War College curriculum materials from as early as the late 1980s: documents dated Fall 1987 place the term in the academic year 1988 curriculum. It spread into management thinking through the 2000s, then was popularised in 2014 by a Harvard Business Review article that laid out its four components in detail.

  • Volatility: the pace and scale of change accelerate, though its direction is not necessarily unpredictable.
  • Uncertainty: the event itself can be understood, but its outcome remains impossible to predict with confidence.
  • Complexity: multiple interconnected factors interact, making causal analysis difficult.
  • Ambiguity: available information supports several interpretations, with no single one standing out clearly.

BANI: a lens built for sudden rupture

In April 2020, futurist Jamais Cascio of the Institute for the Future proposed, on Medium, a deliberate counterpart to VUCA: BANI — brittle, anxious, non-linear, incomprehensible. His argument: VUCA still describes an unstable but analysable world, while some recent situations — he pointed to the COVID-19 pandemic and climate disruption — resist any kind of gradual, structured analysis.

  • Brittle: a system that looks solid collapses all at once, with no gradual warning beforehand.
  • Anxious: every decision feels potentially disastrous, which tends to breed hesitation or paralysis.
  • Non-linear: cause and effect are no longer proportionate — a minor event can trigger major consequences, or the reverse.
  • Incomprehensible: available explanations fail to account for what’s happening, even with more data.

Which lens to use, and how to respond

Cascio himself sketches responses for each BANI dimension, mirroring VUCA’s classic toolkit of scenarios, monitoring and transparency. Brittleness calls for slack and redundancy rather than maximum efficiency. Anxiety calls for attentiveness to teams rather than over-communication. Non-linearity calls for context and flexibility rather than a detailed plan. Incomprehensibility calls for transparency and short experiments rather than fixed planning. Choosing the right lens is not a semantic exercise — it determines which tools you actually reach for.

What this means for you

  1. Diagnose before you reach for tools. A situation that’s merely volatile or uncertain can be handled with scenarios and monitoring; a brittle or incomprehensible one needs slack and short cycles, not a detailed plan.
  2. Look for brittleness before it breaks. A system holding steady without visible strain isn’t necessarily sound — probe for single points of dependency and the absence of slack, rather than trusting the appearance of stability.
  3. Replace fixed planning with short cycles. Facing non-linearity or the incomprehensible, frequent review absorbs the unexpected better than a detailed plan built to last eighteen months.
